Before & After: Installing a Natural-Stone Countertop
Replacing a worktop is the single change that most reliably makes a kitchen look new. The cabinets stay, the layout stays, the appliances stay — and yet the room reads completely differently the moment a natural-stone slab lands on the carcasses. That is why “before and after” has become the standard way people talk about countertops. What the photographs almost never explain is that nearly everything separating a convincing after from a disappointing one was decided before the first cut was made.
This guide walks through a natural-stone countertop replacement the way it actually happens: what the existing “before” condition tells the fabricator, the decisions taken during templating and slab layout, what occurs on installation day, and what genuinely changes once the dust settles. It is written for homeowners, contractors and interior designers working on kitchens in Muscat, Sohar, Salalah and across Oman — including the parts nobody photographs.
What the “before” is really telling you
Most replacement jobs start from one of three conditions, and each one changes the work that follows.
Laminate or post-formed tops. These are light, thin and usually screwed to the cabinet frame from underneath. They come off quickly, but they hide two problems: cabinets that were never levelled properly, because a flexible top forgave the error, and a fitted rolled edge that concealed a gap between the counter and the wall. Natural stone forgives neither. Expect levelling shims and possibly a plywood sub-deck before the slab goes down.
Tiled counters. Tile-on-bed counters are heavy, and removing them often takes the cabinet top rails with them. On the plus side, cabinets that carried a tiled bed are usually strong enough for stone. The demolition is messier and slower than people expect — budget a full working session for removal alone on a mid-sized kitchen.
An existing stone or engineered top that has failed. This is the most useful “before” of all, because the failure tells you what to avoid. A crack running out from a sink cut-out means the previous fabricator left too little material at a weak point or omitted the rodding. Dull etch marks in a ring pattern mean an acid-sensitive stone was used where lemon, vinegar and descaler live. Deep staining around the hob means the top was never sealed, or was sealed once and never again. The decisions made before anything is cut
The gap between an average result and an excellent one lives almost entirely in this stage. Four decisions matter more than the rest.
Choosing the slab, not just the stone type
Saying “we want granite” or “we want marble” narrows the field but decides very little. Natural stone is a geological product: two slabs of the same commercial name, quarried from different blocks, can differ noticeably in background tone, vein density and how busy the pattern reads at close range. In a kitchen you sit beside the countertop, so pattern scale matters far more than it does on a floor.
The practical answer is to view and reserve the actual slabs, not a sample tile. A 100 mm sample tells you the colour family; it tells you nothing about whether a dramatic vein will land awkwardly across the middle of your island. Deciding where the seams go
Slabs have finite dimensions, so most kitchens with a run longer than roughly three metres, or an L-shaped layout, will need at least one joint. Seam placement is a design decision, not a technicality. Good practice puts a seam where the eye does not naturally rest and where the stone is well supported — never across the narrow strip in front of a sink, never bridging an unsupported span, and preferably not in the most-photographed sightline of the room.
Ask for a seam diagram before fabrication starts. A fabricator who cannot show you where the joints will fall has not planned the layout yet.
Edge profile and thickness
Most kitchen slabs are supplied at 20 mm or 30 mm. A 30 mm top has more visual weight and needs no build-up to look substantial. A 20 mm top is lighter and less expensive in material, but it is usually mitred to a thicker apparent edge if you want that heavier look, which adds fabrication time and a visible mitre line to manage.
Edge profile changes the character of the finished kitchen more than most people anticipate. A simple eased or pencil-round edge reads modern and disappears. A heavier bullnose or ogee reads traditional and draws attention to the perimeter. In practice, the plainer the edge, the more the stone itself does the talking.
Finish: polished, honed or leathered
Finish alters both appearance and behaviour. Polished surfaces reflect light, deepen colour and resist absorbing liquid slightly better because the pores are closed by the polishing process — but they show fingerprints and, on calcareous stones, they show etching clearly. Honed surfaces are matte and calm, hide fingerprints, and make etch marks far less obvious, though they can look thirstier and need conscientious sealing. Leathered finishes have a soft texture that hides both fingerprints and light scratching, which makes them a popular choice for dark granite islands. Stage 1 — Survey and templating
Templating is the measurement stage, and it happens after the cabinets are installed and levelled, not before. A template records the exact perimeter of every run, the position of the sink and hob, the location of any tap holes and sockets, the squareness of the walls, and the overhang at the ends and at any breakfast bar.
Two things routinely go wrong here. The first is templating too early — if the cabinets shift by even a few millimetres afterwards, the stone will not sit correctly. The second is templating without the actual sink and hob on site. A fabricator cutting to a specification sheet rather than to the physical unit is relying on the manufacturer’s drawing being accurate, and it often is not. Have the sink, the hob and the tap physically present on templating day.
Walls in existing kitchens are rarely square or straight. A good templater scribes the back edge to follow the wall rather than assuming a straight line, which is why a stone top can sit tight against an out-of-plumb wall with no visible gap.
Stage 2 — Slab layout and cutting
Once the template is digitised, the fabricator lays the shapes onto the actual slab. This is where you should ask to be involved. On a heavily veined marble or a dramatic granite, the difference between a good layout and a careless one is the difference between veins that flow across the island and veins that stop dead at a seam.
Two techniques are worth knowing by name. Bookmatching takes two consecutive slabs cut from the same block and opens them like a book, creating a mirrored pattern — striking on an island or a full-height splashback, and only possible if consecutive slabs were reserved together. Vein-matching continues a vein across a seam so the joint reads as a natural break in the pattern rather than an interruption. Both require slabs to be reserved as a set at purchase, which is a reason to decide on the look before the material is ordered rather than after.
Cut-outs for sinks and hobs are the structurally weakest points in any countertop. Around an undermount sink the remaining strip of stone can be as narrow as 60–80 mm, and this is where cracks originate. Competent fabricators radius the internal corners of every cut-out rather than leaving them square, and rod the narrow spans with steel or fibreglass set into a resin channel on the underside. Ask whether rodding is included; it is inexpensive at the fabrication stage and impossible to add later.
Stage 3 — Removing the old countertop
Demolition day is short but disruptive. The water supply and waste to the sink are isolated and disconnected, the hob is unplugged or the gas is capped by a qualified person, and the old top is cut into manageable sections and lifted out. Tiled and stone tops usually come out in pieces; laminate can sometimes come out whole.
What is revealed underneath decides how much extra work follows. Common findings include water-damaged cabinet tops beneath a leaking sink, cabinet runs that are out of level by several millimetres over their length, and wall finishes that stop short of where the old counter sat. All three need addressing before stone goes down. Cabinets must be level across the run and strong enough to carry the load — a 30 mm granite top weighs roughly 75–80 kg per square metre, which is several times the weight of what it replaced.
Expect the kitchen to be unusable between removal and installation. If the two happen on consecutive days, plan for at least one full day without a sink or hob.
Stage 4 — Fitting the new stone
Installation is faster than most people expect — a straightforward kitchen is often set in half a day. The pieces are carried in, dry-fitted, and adjusted with shims until every section sits level and the seams close cleanly. Only then is anything bonded.
Sections are bedded on silicone or a flexible adhesive rather than rigid mortar, so the stone can move fractionally with temperature without stressing. Seams are drawn together with suction clamps and filled with a colour-matched resin or epoxy tinted to the background tone of the slab. A well-made seam in a busy granite can be genuinely difficult to find; in a plain, pale stone it will always be visible to some degree, and any fabricator promising an invisible joint in a uniform white material is overselling.
Undermount sinks are supported from below with brackets or a purpose-built cradle, not by the adhesive bead alone. Overhangs beyond about 250–300 mm on a breakfast bar need steel brackets or a supporting panel, regardless of how solid the slab feels when it is fully supported on the bench.
Stage 5 — Seams, sealing and the first clean
Once the tops are set, the seams are polished flush, the cut-outs are eased, and the surface is cleaned of installation residue. Most natural stone is then sealed with a penetrating impregnator, which sits inside the pores rather than forming a film on the surface. Sealer is not a waterproof coating — it buys you time to wipe a spill before it soaks in, which in a kitchen is exactly the protection you need.
The plumber reconnects the sink and waste after the adhesive has cured, usually the following day. Silicone joints between the stone and the wall or splashback are the last step, and they should be flexible rather than grouted, because the wall and the counter move independently.
The “after”: what changes that photographs do not show
Before-and-after images capture colour and shine. Living with the result changes three other things that are harder to photograph.
How the kitchen handles light
A polished stone top reflects the ceiling and the window back into the room, which measurably brightens a kitchen with limited natural light. A honed top does the opposite: it absorbs and diffuses, which reads calmer and heavier. In a bright, south-facing Omani kitchen, a highly polished pale top can produce noticeable glare in the middle of the day — one of the more common reasons people choose honed after living with polished.
Sound and solidity
Stone deadens sound. Setting a pan down, closing a drawer beneath the counter, or working at the island all sound different — lower, duller, more solid. It is a small thing that people consistently mention afterwards and never anticipate beforehand.
Sightlines and the splashback decision
Once a stone top is in, the tiled splashback above it often looks like an afterthought. This is worth deciding at the same time as the countertop rather than six months later, because continuing the same slab up the wall — as a 100 mm upstand, a 600 mm splashback or a full-height panel behind the hob — requires material from the same block. A realistic timeline
For a typical villa kitchen in Oman, working with material that is already in stock:
Selection and slab reservation: one to several days, depending on how quickly you can view slabs and how many options you want to compare. Templating: a single visit of one to two hours, once cabinets are final. Fabrication: commonly around one to two weeks, driven by workshop queue rather than cutting time. Removal and installation: one to two days on site. Plumbing reconnection and silicone: the following day.
The two variables that stretch this most are material availability — a specific slab that has to be sourced rather than pulled from stock adds shipping time — and late changes to the sink or hob, which can force a re-template. Where before-and-after results usually go wrong
Choosing from a sample. The most frequent regret. A 100 mm chip cannot show pattern scale, vein direction or how busy a slab reads across two metres.
Ignoring how the kitchen is actually used. A household that cooks with citrus, wine and vinegar daily and wipes surfaces with whatever is under the sink will etch a polished calcareous marble within months. That is not a defect; it is the chemistry of the material. Either choose a stone that suits the habits, or accept the patina as part of the look and choose a honed finish that disguises it.
Skipping the seam conversation. A seam that lands in the wrong place is permanent and obvious. Five minutes looking at a layout diagram prevents it.
Assuming sealed means sealproof. Sealer slows absorption; it does not stop it. Spills still need wiping. Resealing intervals depend on the stone and the traffic — some tops need it annually, denser granites far less often.
Underestimating the cabinets. Stone is unforgiving of an out-of-level or under-built base. Money spent levelling and reinforcing cabinets before installation is never wasted.
Where the budget actually goes
People tend to assume the slab is the whole cost. In practice a countertop project splits across material, fabrication and installation, and the second of those is easy to underestimate. Fabrication covers cut-outs, edge profiling, mitres, rodding, polishing and seam preparation — a mitred 20 mm top with a full-height splashback and two undermount cut-outs involves substantially more workshop hours than a plain 30 mm top with a single drop-in sink.
Beyond that sit the trades: plumbing disconnection and reconnection, electrical or gas work for the hob, any cabinet remedial work, and disposal of the old counter. Frequently asked questions
Can a natural-stone countertop be installed on existing cabinets?
Usually yes, provided the cabinets are structurally sound, level across the run, and securely fixed to the wall and floor. Standard kitchen carcasses carry 20–30 mm stone without difficulty. Water-damaged or flexing units should be repaired or replaced first, because the stone will telegraph any movement beneath it.
How long is the kitchen out of action?
The sink and hob are typically unavailable from the moment the old top is removed until the plumber returns after installation — commonly one to three days. Fabrication happens off site, so the kitchen stays usable during the longest part of the process.
Will the seams be visible?
To some degree, yes. A skilled fabricator using colour-matched resin can make a seam very hard to notice in a patterned granite or a busy marble. In a plain, uniform pale stone the joint will be findable if you look for it. What matters more is where the seam sits — a well-placed visible seam is far less noticeable than a badly placed near-invisible one.
Is marble a mistake for a kitchen?
Not a mistake, but a choice with consequences. Marble is calcareous, so acids etch it and it stains more readily than granite. Many people accept that and enjoy the patina; others find it frustrating. If a maintenance-free surface is the priority, a dense granite is the more forgiving option; if the look of marble is what you want, a honed finish and diligent sealing make it considerably easier to live with.
Which finish is best for a kitchen countertop?
There is no single answer, but a useful rule: polished for maximum colour depth and light in darker kitchens, honed for a calmer look that hides fingerprints and disguises etching, and leathered for dark stones where a soft texture masks both marks and dust.
The short version
The dramatic part of a countertop replacement takes a day. The part that determines whether you are happy in five years takes place weeks earlier, in a slab yard and over a layout drawing. View the actual slabs. Agree the seam positions. Match the finish to how the kitchen is genuinely used rather than how it will be photographed on the first day. Make sure the cabinets are level and the cut-outs are properly radiused and rodded. Everything after that is craft, and a good fabricator will handle it.
